The first time I heard it, I was brushing my teeth at midnight. A low hissing sound coming from the bathroom. I walked over, looked at the toilet, and watched the water in the bowl gently rippling for about ten seconds, then settle. I figured the fill valve was being weird. I went back to bed.
That was October. Same apartment where I had also given up on no-drill curtain rods for the windows above the sink, so the list of small plumbing-and-window things I had been ignoring was growing.
By January the toilet was running every single night, sometimes twice. The water bill arrived in February and was $35 higher than the previous month. Same building, same water usage, same shower frequency, same dishwasher schedule. I finally opened the tank.
What I found inside was not what any of the YouTube tutorials had told me to look for. The flapper was not cracked. It was not torn. It looked almost fine on the visible surface. But the bottom edge of the rubber had gone soft and slightly warped, and a thin bead of black mold was growing where it sat against the flush valve seat. That was the entire problem. The flapper was not sealing anymore because the rubber had aged unevenly and the mold was acting like a tiny gasket leak.
This is the story of how I figured that out, why I waited three months to do it, and the $6 part that fixed it in five minutes once I actually looked.
Stage 1: the three months I ignored it
The honest reason I did not open the tank sooner is that I had read enough plumbing forum threads to convince myself the problem was the fill valve. Every thread about a "toilet that runs intermittently" mentioned fill valve first. The fill valve is the tall plastic piece on the left side of the tank that refills the bowl after a flush. When it goes bad, it makes the same symptom: water trickling into the bowl on its own.
The forums said "replace the fill valve, it is the most common cause." So I planned to replace the fill valve. The fill valve costs about $25 and the job takes an hour if you have never done it. I kept putting it off because it is annoying to turn off the water, drain the tank, swap a part, and then have the toilet out of service for testing.
Meanwhile the bill kept climbing. I did notice. I told myself the building had probably raised the water rate, or someone was taking longer showers, or it was a one-time spike. None of that was true. The water bill clearly itemizes the prior month and the current month in the same envelope. I had the data in my hand and I did not want to read it.
Stage 2: the 30-second self-diagnosis that changed everything
What finally got me to open the tank was not the bill. It was a single line in a forum post buried three pages deep: "If your flapper is the problem, water will leak from the bottom of the flapper, not over the top. Look for water moving around the edge, not over it."
I lifted the tank lid, set it on a towel, and looked. The fill valve was completely full and shut off. The tank water was not moving over the top of the overflow tube, which is the classic fill valve symptom. Instead, the water level in the tank was slowly dropping by about a quarter inch every 30 seconds. That water had to be going somewhere. It was going through the flapper, around the edges, into the bowl.
I dropped a few drops of food coloring into the tank water. Within 60 seconds, the food coloring showed up in the bowl. That confirmed it: water was passing through the flapper before I had even flushed. The flapper was the problem, not the fill valve.
This test takes 60 seconds and costs nothing. I wish I had done it in October.
Stage 3: the $6 fix
The replacement flapper cost $6 at the hardware store. I bought a universal rubber flapper, the kind that fits most two-piece toilets made in the last 20 years. No brand preference. They all work the same way: a rubber stopper connected by a chain to the flush handle. When you push the handle, the chain lifts the flapper, water rushes out, the flapper falls back down, the rubber seals against the flush valve seat, and the tank refills.
The whole replacement took five minutes. Turn off the water at the wall valve behind the toilet. Flush to drain the tank. Unhook the old flapper from the pegs on the overflow tube and the chain from the handle. Drop the new one in, hook it up, reconnect the chain with about a half inch of slack, turn the water back on, flush once to seat the new flapper. Done.
The thing I got wrong on the first try: I made the chain too tight. When the chain is too tight, the flapper cannot fully close, and you get the same leak you started with. The chain needs enough slack that the flapper can drop all the way back down. A half inch of slack is enough. Most guides skip this detail.
After the install, I did the food coloring test again. The water in the tank stayed clear for ten minutes. The flapper was sealing. I put the lid back on and that was it.
One thing I checked before move-out: landlords don't care what flapper is in there as long as it seals. I left the new one in, no questions at inspection. If you're paranoid, keep the old one in a ziplay bag under the sink and swap back in five minutes — same job, reversed.
Stage 4: the month after, and what I learned
The water bill the next month was exactly came back down by about $34 than the one with the leak. That worked out to about $1 a day for water I was never using, just dumping straight into the bowl and down the drain while I slept. Over a year, that is roughly $400. For a $6 part and five minutes of work I had put off for three months.
The bigger thing I learned was not about toilets. It was about diagnosing before fixing. I had spent three months planning a $25, hour-long fill valve replacement because that was the most popular answer online. The actual problem was a $6, five-minute flapper swap. The food coloring test took 60 seconds and would have shown me the right answer on day one.
If your toilet is running on its own, do the food coloring test before you buy anything. Put a few drops in the tank. Wait two minutes. If the color shows up in the bowl, the flapper is leaking and that is the part to replace. If the tank water is flowing over the top of the overflow tube, the fill valve is the problem. Both fixes are cheap. Only one of them is five minutes. Same way I diagnose small plumbing issues now before calling the landlord, I run the same kind of 60-second test for slow drains instead of assuming I need a plumber.
What not to do, even when the internet tells you to
Three things I considered and rejected, and the reasons:
Adjusting the fill valve to "raise the water level so it stops leaking past the flapper." This is a popular answer on home repair forums and it does not work. Raising the water level does not fix a flapper that is not sealing. It just makes the tank overflow into the standpipe faster, which wastes more water. The flapper still leaks, and now the fill valve runs constantly trying to top off an overflowing tank. You trade one leak for two.
Using silicone sealant or plumber's putty to patch a cracked flapper. I thought about this when I first looked at the flapper and saw the warped edge. The reality is that rubber flappers are not designed to be repaired. Any patch you put on the sealing surface will get pushed out of position the first time the flapper flexes. Even if the patch held for a week, it would still be a weak seal. A new flapper is $6. There is no reason to patch.
Replacing the whole flush valve assembly. This is what the plumbing supply store recommended when I called them. The flush valve is the big plastic piece the flapper sits on. Replacing it costs about $30 in parts and takes an hour because you have to unbolt the tank from the bowl. If the flapper test shows a flapper leak, you do not need a new flush valve. You need a new flapper. The flush valve almost never fails before the flapper does.
